What about armor weighing different amounts? I know, this brings up opposition from both sides. Once you have a good trading report established with villagers or you have stacks of diamonds, diamond armor is automatically what you use and you never even consider the other types.
My thinking is... what if the different materials weighed differently and affected your movement? The more protection (diamond) would mean the slower you could move. Now, I don't mean crawl. You would move faster that walking but if lined up, you could tell that the "lighter" armors would let you move a little faster. This would open up your options for trade-offs; do you want speed or heavy protection? Maybe it could affect jump height as well, I don't know.
What would not be cool is having diamond armor so heavy all you could do is walk. That would be ridiculous. No, what I'm proposing is something to add some "incentive" to use the other armor types that would be fun and actually practical.
This might work in worlds designed with PvP in mind; however, in any world not designed to have you trying to gut your neighbour, this would end up being more annoying than useful or beneficial, particularly when someone legitimately worked for and obtained 24 Diamond or 35-ish Emeralds and the proper villager(s).
I myself wear barely--if any--armour when I'm not in a PvP-type world and knowing that something that would reduce damage would also just slow me down would have me never wearing it,,,,

You know what's funny, I don't ever do PvP and I find myself wearing diamond armor all the time. I guess just in case. But I see your point about it being PvP oriented. hmm.......
I think this would be a great idea. On another note though, I rarely use diamond armor. I mainly use Iron since it's easy to obtain and repair. The only thing I use diamonds for is swords and pick axes. But then again diamond armor is probably durable enough that you should have more diamonds to repair it by the time it's worn down. Either way, I still prefer Iron armor and think this is a good idea.

Give people the option to have lighter armour, without shoulder pauldrons, a helmet with a visor (being heavier).
Weapons with longer reach, weapons that swing faster and do less damage, weapons that swing slower and do more damage, shields and dual wielding.

It could be like... 1% loss of speed for every stack of 64 you're holding.
so the maximum speed loss based on that would be 36% (including hotbar and inventory)
